Which format to choose for your internal training materials

Choosing the wrong format for a training material isn't an aesthetic problem: it affects how many people consume it, how much it costs to maintain, and whether it can prove the training happened.
Picture the procedure for locking out a machine before repairing it, one of those safety protocols that, done wrong, end in an accident. In many plants it lives in a 40-page PDF that was last updated a year and a half ago, that almost no one rereads, and that the most senior operator knows by heart but has never fully written down.
The content exists and it's correct. It still fails its purpose, because the wrapper it lives in (a dense document no one opens) works against it. And the problem isn't unique to safety: the onboarding welcome recorded in a 25-minute video that no one finishes suffers the same fate.
Most training teams don't choose a format: they use whatever's at hand. If the habit is PowerPoint, everything ends up in PowerPoint. If someone recorded a video once, everything tries to be video. An urgent notice that expires in hours doesn't call for a video, it calls for a direct message. A procedure that repeats identically for months and has to be proven in an audit fits poorly in a PDF, because no one rereads it and updating it is costly. The practical read: the document is still useful for lookup, recorded video fits one-off, emotional content well, and for the bulk of recurring training AI-generated video tends to offer a good balance of scale and maintenance.
Before choosing, it helps to answer these four questions about the specific material. They usually make the decision fairly clear.
If it changes often, formats that are expensive to update (recorded video, printed paper) work against you.
